Lenovo Amu reveals the "code" of intelligent transformation: value-oriented and systematic advancement

China Development Network News: Recently, the new book launch conference of "Enterprise Intelligent Transformation Methods and Practices: Lenovo Revelation", officially produced by Lenovo Group and authoritatively published by Machinery Industry Press, was successfully held in Beijing. Ablikim Ablikimiti (hereinafter referred to as "Amu"), Vice President of Lenovo Group, Vice President of Strategy and Business Development in China, and Dean of Lenovo Global Learning Center Intelligent Transformation Institute, explained in detail the "code" of Lenovo's intelligent transformation.
Amu reviewed the entire process of Lenovo's transformation from informatization to digitalization and then to intelligentization, focusing on sharing Lenovo's practical experience in intelligent transformation of the entire value chain, and disclosed Lenovo's three-dimensional transformation path of "value-oriented and systematic advancement". Amu said that he hopes that the publication of the new book can help Chinese companies and institutions in their intelligent transformation, and provide inspiration for thousands of industries to explore a regular and distinctive intelligent transformation path.
This year marks the 40th anniversary of Lenovo's founding. Over the past 40 years, Lenovo has experienced the development of China's informatization, digitalization and intelligence. Amu said that Lenovo is entering its fifth decade of AI, and human society is also entering a new era, the era of intelligent revolution. In this era, AI technology based on the new IT architecture of "end-edge-cloud-network-intelligence" is making rapid breakthroughs in computing power, algorithms and data, driving the industry to upgrade again, and even giving birth to a new form of work and a new type of workers, enabling the global economy to achieve leapfrog development.
This requires the basic thinking and methods to promote intelligent transformation and to gain insight into the laws of transformation. As a typical representative of "double-real enterprises", Lenovo has a very solid foundation for intelligent transformation. On the one hand, it foresaw the development trend of AI, a new productivity corresponding to the intelligent revolution, at a relatively early stage. On the other hand, as a physical enterprise, its own transformation also introduced AI, a new productivity, to promote a significant improvement in internal efficiency and accelerated innovation in business models.
"Value-driven and systematic advancement" are the characteristics of Lenovo's intelligent transformation. Amu said that the intelligent transformation of an enterprise is not a simple change in information technology or IT technology, but a complete transformation of the enterprise itself. The proposition of intelligent transformation should be deconstructed with the creation of enterprise value as the core.
Lenovo's intelligent transformation focuses on three major values: operational value, strategic value, and industry and social value, and promotes work in four areas: transformation strategy, intelligent business operations, digital foundation, and organizational and cultural change in an integrated manner.
Among the three major values, operational value is mainly concentrated in the internal value chain of the enterprise, achieving cost reduction and efficiency improvement in enterprise operations, driving the growth of core business, and continuously improving customer experience through digital and intelligent transformation; strategic value focuses on innovating business models, creating new growth engines, and establishing resilient development capabilities; industry and social value includes two aspects: one is to promote industry change, and the other is to fulfill social responsibilities, such as more effectively creating long-term value such as energy conservation, emission reduction, and environmental protection.
Amu mentioned that Lenovo started its intelligent transformation early and first determined the intelligent transformation strategy, including the top-level framework design of intelligent transformation, a unified consensus transformation blueprint, a clear and continuous iteration roadmap, and the establishment of a value-driven spiral advancement method.
After establishing the intelligent transformation strategy, Lenovo has focused on three aspects: reshaping the organization, cultivating talents and recreating culture, and continuously upgraded organizational culture and talent development to support the implementation of the strategy. Amu emphasized that Lenovo has established a professional organization within the company to promote intelligent transformation, and has formed a data-driven platform-based and flat organizational form within the company. At the same time, Lenovo has also made drastic changes to establish intelligent talent standards and training systems, and recreated corporate culture, integrating "intelligent innovation" into the new culture and mobilizing all employees of the company.
At the same time, Lenovo has fully upgraded its new IT digital base to improve the elasticity and resilience of its business. "The construction of a digital base is a relatively professional subject. Enterprises need to upgrade from the original traditional IT steady-state architecture to a new digital base that combines steady-state and agile states and is automatically operated and maintained." Amu said that the digital base is a technical framework. To truly generate business value, a platform that connects business and technology is needed. Lenovo has developed a set of intelligent IT engines, "Qingtian", through its own endogenous practices and customer service needs. Today, "Qingtian" has been fully upgraded to Qitian 3.0 driven by enterprise intelligence.
In terms of intelligent business operations, Lenovo has widely applied AI to achieve intelligent operations across the entire value chain. "The essence of intelligent transformation is to truly apply AI technology to the core aspects of the business," Amu emphasized. In Lenovo's intelligent transformation, there are a lot of artificial intelligence technologies penetrating around the entire value chain, and Lenovo's intelligent business operations have introduced AI technology for transformation from the beginning. At present, Lenovo's entire business value chain has generated a large number of AI technology practices, and AI applications in core business links have exceeded 500 scenarios.
Taking the intelligent production scheduling scenario as an example, the schedulers at Lenovo Hefei Intelligent Manufacturing Base Lianbao Factory have to process more than 8,000 orders every day, 80% of which are small-batch customized orders of less than 5 units, and these orders come from more than 180 countries and regions around the world. The complexity of production scheduling is no less than chess. Before the intelligent transformation, the factory could only rely on experienced schedulers to perform semi-manual operations with the help of simple scheduling software, and a single end-to-end operation took 6 hours. After the intelligent transformation, the core algorithm in intelligent scheduling can complete the entire work within 1.5 minutes.
In general, Lenovo's intelligent transformation process is a comprehensive, in-depth and systematic transformation process. In this process, Lenovo has summarized a large number of practical experiences and actual cases, and has accumulated and summarized the experience to write the book "Enterprise Intelligent Transformation Methods and Practices: Lenovo Revelation".
